The Challenge

"We had a great brand. We just had no idea what was actually going on."

Bill Tiszai did not come from landscaping. He came from change management. When he acquired Cold Creek in the middle of the COVID demand surge, he saw immediately that a company carrying 50 years of brand equity was being held together almost entirely by the personal heroics of long-tenured employees. There were no systems, no data, and no real visibility into the operation.

Cold Creek committed to Aspire in late 2024 and launched January 1, 2025, after months of internal preparation. It was a fiasco. The team configured the system to mirror their existing, inefficient processes instead of adopting the best practices Aspire was designed around. Work tickets were being used as task lists. Kits were set up for things that were not kits. Revenue was recognized from invoices regardless of whether the work had actually been completed.

Nine months into 2025, the team was still floundering, Aspire felt overwhelming, and there was no subject matter expert in the room who could tell them why. They had the right software. They were just using it wrong, and they did not know it.

The Approach

What 212 did.

  • Audited the existing Aspire configuration and identified misuse patterns across work tickets, kits, and job assignments

  • Rebuilt work ticket discipline: established the correct distinction between customer jobs, internal tasks, and issues

  • Overhauled revenue recognition from invoice-based billing to earned revenue tied to work ticket completion

  • Built out estimated labor hours per property by week and by month, adjusted for seasonality, to enable accurate crew planning

  • Established a dashboard-first operating habit, shifting the owner from reactive firefighting to proactive exception management

  • Trained leadership on reading Aspire data to identify unproductive crews, unfinished commitments, and estimating gaps on design-build projects

  • Separated cash flow management from revenue recognition so that customer-friendly level billing and accurate internal reporting could coexist

  • Drove weekly accountability with to-do lists and consistent follow-up, with Bill holding his team to the commitments between sessions

The 212° Stages

How the work unfolded.

Warming Up — Foundation

Trust earned through pushback

The first few weeks were uncomfortable. Bill came in expecting a detailed project scope with numbered deliverables and a defined end date. What he got was David asking questions and doing an audit. The methodology felt ambiguous. But within the first few sessions, watching how 212 pushed back on the team's instinct to replicate old habits inside a new system, something clicked. "I saw what they were doing," Bill said. "My trust and confidence just went really high." He aligned with 212's direction and made it his personal job to hold the team accountable to the weekly to-dos. That shift in owner behavior changed everything.

Building Momentum — Accountability

"Why are you chasing anything?"

The turning point came during a discussion about month-end close. Bill mentioned that their controller would spend the last week of the month chasing open work tickets to prepare for closing the books. David stopped him. "Why are you chasing anything?" The system should be clean every day. That moment reframed how the entire team thought about Aspire. It was not a reporting tool. It was how you ran the business. From that point forward, the daily discipline around work ticket management drove accountability in ways a paper-based system never could. As Bill put it: "With Aspire, there's just no place to hide."

212°

Boiling Point — Independence

Ready to graduate in five months

By February 2026, five months in, David told Bill he thought Cold Creek was ready to graduate. Bill was surprised. He had expected a year. He still felt like the wild west sometimes. But the work had held. The team was meeting their commitments. The dashboard was part of Bill's daily routine. Crew schedules were being loaded by actual estimated hours instead of guesswork. Design-build estimates were being compared to actuals for the first time. Revenue was earned, not assumed. Cold Creek had not just fixed its Aspire implementation. It had changed how it ran the business.

" They simplify. Aspire is a massive, overwhelming system. 212 marries the best practices the system is designed for with the real management behaviors you need to make it work. And the conversation was never just about functionality. It was about how to run the team. "

From Our Side

What makes Bill a great 212 client.

Bill came in skeptical and left early. That's not an accident. He trusted his team's judgment enough to sign before we even met, and once the methodology made sense to him, he got out of the way and drove accountability from the top. He did the work every week. He held his team to their to-dos. And when the data told him something uncomfortable, he listened to it.

That combination of experience, humility, and execution discipline is exactly the kind of client this work is designed for.
